Pay him a fixed fee for each delivery/collection and charge your customers a fixed fee or delivery/collection. Whether you pass all that fee on to your delivery man or take a percentage for your expenses would depend on the full circumstances. But that way he'll do good on short run deliveries - not so good on the long runs - but on average should do OK. Charge customers extra for next day delivery and pay your driver extra for that too. Some customers will pay a high charge for fast and efficient service. Some will come and pick up the stuff to save money.
